What twelve weeks actually buys.
The industry sells the outlier and shows you the lighting. Here is the ordinary result, which is the one you should plan around.
Muscle
There is a ceiling, and it drops every year you train.
Lean tissue accrues slowly, and the rate is set mostly by how long you have already been training. A first-year lifter can gain in a month what an experienced one will not gain in three. Sagoma plans against the numbers below and treats them as ceilings — the honest expectation sits under them.

Percentages are of body weight. For an 80 kg intermediate lifter that is roughly 400–800 g of lean mass a month, on a good month.
Fat
Faster is not better; it is just more of it from muscle.
Half a per cent to one per cent of body weight per week is the range where most of what leaves is fat. Push past it and the ratio shifts: you keep losing weight on the scale and start losing the tissue you spent years building.
Across twelve weeks that puts a realistic drop at four to six points of body fat for most people — enough to change how you look in a t-shirt, and not enough to make you unrecognisable. Both halves of that sentence are true and the second one is the one nobody says out loud.
Photographs
The before-and-after is a lighting decision.
A pair of photos taken an hour apart can show most of a "twelve week transformation". Overhead light instead of flat light. Fed and pumped instead of fasted and slumped. Depleted of water on the second day rather than the first. A tan. A different posture.
None of that is fraud exactly, and all of it is why the picture is not evidence. Where the picture is genuine, the honest caption is frequently longer than twelve weeks, and sometimes includes pharmacology that is never mentioned.
Refusals
What it will not do, however you ask.
- Cutting below 5 % body fat for men or 12 % for women.
- Water manipulation, sodium loading, or a dehydration protocol — at any body fat, for any reason.
- A peak week. Sagoma does not prepare people for stage.
- Deficits steep enough that most of the loss would come off lean tissue.
- Anything framed as a plan to lose a fixed amount of weight by a fixed date, when the date is the constraint.
- Advice about a drug, supplement stack, or medical condition. It refers those out.
These are enforced by a validator that runs on every generated plan, not by wording in a prompt. A plan that breaks one is rejected before you ever see it. How that works.
